Change Control Impact-Map Agent

Given a change request, this agent traces the controlled documents, specifications, equipment, validations, and roles it touches, then ranks them with a reason for each. It drafts the impact assessment so the change owner starts from a filled page instead of a blank one.

The Problem

The change looked small. It touched nine SOPs and a validation nobody flagged.

A change request goes in to swap a raw material grade. The owner lists the two obvious SOPs and moves on. Weeks later an auditor asks why the cleaning validation was not reviewed, since that material feeds it, and why three operators were never retrained. The cross-references that would have caught all of it sit in a document register nobody walked end to end.

What Changes

Follow every cross-reference, not just the obvious ones

The agent reads the change request and walks the controlled document register, the equipment list, the validation register, and the training matrix, following cross-references to find everything the change touches. It returns a ranked impact list with a reason for each item and drafts the impact assessment. The change owner reviews, removes what does not apply, and adds what the agent missed.

Humans stay in control: the agent maps and drafts, but the change owner and QA confirm scope and sign the impact assessment.

HOW THE AGENT WORKS

TRIGGERLLMAPIDECISIONACTIONWAIT
TRIGGERNew change requestFires when a change request is submitted.
APIPull change requestReads the change and its stated scope.
APIPull registers and matrixReads the document register, equipment, validations, and training matrix.
LLMTrace cross-referencesFinds every item the change touches directly or through a link.
DECISIONAny high-impact item
LLMRank and draft assessmentRanks the items and drafts the impact assessment.
ACTIONSend impact mapDelivers the ranked map and draft to the change owner and QA.
The agent does not approve the change or decide what is in scope. Your change owner and QA do. The agent removes the manual walk through the document register and the cross-reference chase.

HOW TO BUILD IT

Three levels of depth. Pick the one that matches where you are.

For the ops person who needs to understand what's involved and brief their team.

Change Request and RegistersThe request plus document, equipment, validation, training data
The AgentWorkflow engine + LLM

WHAT YOUR TEAM PROVIDES ONCE

  • Change request - what is changing, where, and why
  • Document register - controlled procedures and specs with cross-references
  • Equipment list - the assets and their linked procedures and validations
  • Validation register - qualifications and validations and what they cover
  • Training matrix - which roles are trained on which procedures
What happens day-to-day: a change request comes in. The agent returns a ranked list of everything it touches, each with a reason, and a draft impact assessment. The change owner works down the list, drops items that do not apply, and hands a cleaner assessment to QA for review.

For the IT person or technical lead who needs to scope the integration.

CONNECTS TO

Document management (Veeva Vault QualityDocs / MasterControl / DocuShare)Read: controlled procedures, specs, and cross-references. Write: nothing.
Asset and validation register (Blue Mountain RAM / Maximo / Kneat)Read: equipment list, qualifications, and validations. Write: nothing.
Training system (ComplianceWire / SuccessFactors LMS)Read: role-to-procedure training matrix. Write: nothing.
Notification (Slack / Teams / Email)Read: nothing. Write: ranked impact map and a link to the draft assessment.
WITHOUT PMS API

Without API access, the team provides current exports of each register and matrix, and the agent maps against those. The impact list is only as fresh as the last export.

WITH PMS API

With API access to the document register, asset and validation systems, and the training matrix, the agent walks the cross-references directly and maps a change within minutes of submission. Best experience.

For the person who wants to build this agent step by step. Each node below maps to an n8n workflow node.

TRIGGERNode 1
Trigger - fires on a new change request
Webhook from the QMS change control module, or a form submission the agent watches.
Output: The change request text and metadata.
APINode 2
API - pull the change request
HTTP Request to the QMS for the full change request and its stated scope.
Output: Structured change fields and description.
APINode 3
API - pull registers and matrices
HTTP Request nodes to the document register, asset and validation register, and training system. Merge into one context.
Output: Documents with cross-references, equipment, validations, and training links.
LLMNode 4
LLM - trace impacts
LLM node that follows cross-references and returns every touched item. Set temperature to 0.
Output: { item_id, item_type, reason }
You map the impact of a pharmaceutical change request. Given the change {change}, the document register with cross-references {documents}, the equipment list {equipment}, the validation register {validations}, and the training matrix {training}, find every item the change touches directly or through a cross-reference. Return a JSON array; each element has item_id, item_type (document, spec, equipment, validation, or role), and reason. Respond ONLY with valid JSON. No explanation.
INPUT
change={id:CC-330, summary:'Change raw material grade for API-X'}; documents=[{id:SOP-14, refs:[SPEC-2]},{id:SOP-22, refs:[]}]; equipment=[{id:V-2, validations:[CLN-5]}]; validations=[{id:CLN-5, covers:'cleaning after API-X'}]; training=[{role:Operator-A, docs:[SOP-14]}]
OUTPUT
[{"item_id":"SOP-14","item_type":"document","reason":"Directly governs handling of the changed material"},{"item_id":"SPEC-2","item_type":"spec","reason":"Cross-referenced by SOP-14"},{"item_id":"CLN-5","item_type":"validation","reason":"Cleaning validation covers residues of the changed material"},{"item_id":"Operator-A","item_type":"role","reason":"Trained on SOP-14, needs retraining"}]
DECISIONNode 5
Decision - route on high impact
IF node: if any item is ranked high impact, tag the package for priority review.
Output: High-impact items surfaced first.
LLMNode 6
LLM - rank and draft
LLM node that ranks the items and writes the draft assessment. No approval decision.
Output: { ranked_items[], draft_assessment }
You draft a change control impact assessment for review. Given the impact items {items} and the change {change}, rank the items by impact (high, medium, low) and write a short draft assessment. Do not approve or reject the change. Return JSON with ranked_items (array of item_id, impact, reason) and draft_assessment (string). Respond ONLY with valid JSON. No explanation.
INPUT
change={id:CC-330}; items=[{item_id:CLN-5, item_type:validation, reason:'cleaning validation covers the material'},{item_id:SOP-22, item_type:document, reason:'minor reference'}]
OUTPUT
{"ranked_items":[{"item_id":"CLN-5","impact":"high","reason":"Cleaning validation must be reviewed for the new material grade"},{"item_id":"SOP-22","impact":"low","reason":"Reference only, likely no revision needed"}],"draft_assessment":"Change CC-330 alters the raw material grade for API-X. The highest impact is on cleaning validation CLN-5, which covers residues of this material and should be reviewed before implementation. Associated procedures and operator training also need review. Recommend QA confirm scope."}
ACTIONNode 7
Action - send the impact map
Slack node posts the ranked list and a link to the draft assessment to the change owner and QA.
Output: A ranked impact map and draft delivered for review.
MVP vs Advanced — Where To Start
MVP — START HERE
  • Start with one change type and one product line
  • Load the document register with cross-references
  • Let the agent produce the impact list for confirmation
  • Draft the assessment as a draft only
  • Show a reason per item to drop noise fast
  • Tune what counts as high impact with QA
ADVANCED — ADD LATER
  • =+ Add equipment, validation, and training registers
  • =+ Pull all registers live from their systems
  • =+ Follow cross-references two or three levels deep
  • =+ Rank impact with an agreed rubric
  • =+ Attach the draft assessment to the QMS record
  • =+ Flag changes that touch a validated system
