Training Impact and Retraining Assignment Agent

This agent reads an approved procedure change or corrective action, then works out which roles and people now need retraining. It drafts an assignment for each person, linked to the document that triggered it, and hands the list to your QA lead. The QA lead reviews, adjusts, and releases the assignments into the learning system.

The Problem

The SOP changed. The training matrix did not move. An auditor found the gap first.

A compounding SOP is revised and approved on a Tuesday. The change controls close, everyone moves on, and the training matrix still points at the old version. Six weeks later an auditor pulls the record and asks who was retrained, and the honest answer is nobody knew they had to be. Now it is a finding instead of a task.

What Changes

Every approved change turns into a named retraining list.

When a change or corrective action reaches approved, the agent reads it against the training matrix and lists the roles whose training is now stale. It resolves those roles to the people who hold them and drafts an assignment for each one, tagged with the triggering document. Your QA lead gets a clean list to review and release, the same day the change closes.

Humans stay in control: the agent drafts the retraining list and the assignments, but your QA lead reviews every one and signs before anything reaches the learning system.

HOW THE AGENT WORKS

TRIGGERLLMAPIDECISIONACTIONWAIT
TRIGGERChange or CAPA approvedFires when a procedure change or corrective action reaches approved status.
APIPull triggering documentRetrieves the approved change or corrective action and its scope.
LLMIdentify affected rolesReads the change against the training matrix to list roles whose training is now out of date.
APIMap roles to peopleLooks up who currently holds each affected role.
DECISIONRetraining required?
LLMDraft retraining assignmentsWrites a per-person assignment record linked to the triggering document.
ACTIONSend list for QA sign-offPosts the drafted retraining list to the QA lead for review and release.
The agent does not assign or close training. Your QA lead does. The agent removes the manual hunt through the matrix for who a change actually affects.

HOW TO BUILD IT

Three levels of depth. Pick the one that matches where you are.

For the ops person who needs to understand what's involved and brief their team.

WHAT YOUR TEAM PROVIDES ONCE

  • Training matrix - the map of each role to its required procedures
  • Change and CAPA records - the approved documents that trigger retraining
  • Role-to-person map - who holds each role today
  • LMS access - a draft queue the agent can write assignments into
  • Notification channel - where the QA lead receives the retraining list
What happens day-to-day: a change or corrective action gets approved. The agent reads it against the training matrix, lists the roles and people whose training is now stale, and drafts an assignment for each one linked to the triggering document. Your QA lead opens the list, adjusts anything off, and releases the assignments into the LMS. Nothing is assigned without that sign-off.

For the IT person or technical lead who needs to scope the integration.

INQUIRY SOURCES

Change and CAPA system: approved procedure changes and corrective actions with scope and effective date.
Training matrix: the role-to-procedure mapping, usually a controlled spreadsheet or list.
Role-to-person map: the current holder of each role from HR or the quality system.

WORKFLOW ENGINE (N8N)

Approved-change webhook or scheduled poll
Fetch triggering document and scope
Load training matrix
Determine affected roles and training gaps
Resolve roles to named people
Draft per-person assignment records
Publish list to QA review queue

CONNECTS TO

LMS (SuccessFactors / Cornerstone / Docebo)Read: assignment status. Write: drafted retraining assignments
Change/CAPA system (Veeva Vault QMS / MasterControl / TrackWise)Read: approved changes and corrective actions. Write: nothing
Training matrix (Excel / SharePoint list)Read: role-to-procedure map. Write: nothing
Notification (Slack / Teams / Email)Read: nothing. Write: retraining list to QA lead
WITHOUT PMS API

Without API access, the agent works from exports of the change records and training matrix that you drop in, and returns a retraining list your QA lead assigns by hand. Slower, but every output still lands in front of a person before anything is assigned.

WITH PMS API

With API access to your quality system and learning management system, the agent reads approved changes the moment they close and writes drafted assignments straight into a review queue in the LMS. Your QA lead releases them with one click and nothing is assigned without that sign-off. Best experience.

For the person who wants to build this agent step by step. Each node below maps to an n8n workflow node.

TRIGGERNode 1
Trigger - watches for approved changes and corrective actions
Webhook from the quality system on change or CAPA status = approved, or a scheduled poll.
Output: A change or CAPA identifier.
APINode 2
API - fetches the triggering document and its scope
GET the document by ID; extract affected procedures, scope, and effective date.
Output: A change summary with the list of affected procedure IDs.
LLMNode 3
LLM - identifies the roles whose training is now out of date
Send the change summary and the matrix rows; ask for affected roles and reasons.
Output: A list of affected roles with the changed procedure and a one-line reason.
You are a QA training analyst. Read the approved change and the training matrix rows and list every role whose required training is now out of date.

Change summary: {change_summary}
Affected procedures: {procedure_ids}
Training matrix rows: {matrix_rows}

For each affected role give the changed procedure and a one-line reason. Respond ONLY with valid JSON. No explanation.
INPUT
{"change_summary":"SOP-114 mixing sequence revised, new in-process check added","procedure_ids":["SOP-114"],"matrix_rows":[{"role":"Compounding Operator","procedures":["SOP-114","SOP-120"]},{"role":"Line QA Inspector","procedures":["SOP-114"]}]}
OUTPUT
{"affected_roles":[{"role":"Compounding Operator","procedure":"SOP-114","reason":"Mixing sequence step revised"},{"role":"Line QA Inspector","procedure":"SOP-114","reason":"New in-process check added"}]}
APINode 4
API - resolves affected roles to named people
Look up current holders of each affected role from the role-to-person map.
Output: Affected roles resolved to named people.
LLMNode 5
LLM - drafts a retraining assignment per person
Send the people and the triggering document; ask for one drafted assignment each.
Output: A drafted retraining assignment per person, tagged with the triggering document.
You are a QA training coordinator. For each person, draft one retraining assignment that references the triggering document.

Triggering document: {doc_id}
People: {people}
Due window in days: {due_days}

Give a course reference, a due date, and status drafted for each person. Respond ONLY with valid JSON. No explanation.
INPUT
{"doc_id":"CC-2091","people":[{"person":"E. Ramos","role":"Compounding Operator"}],"due_days":21}
OUTPUT
{"assignments":[{"person":"E. Ramos","role":"Compounding Operator","course":"SOP-114 revision read-and-understand","triggering_doc":"CC-2091","due_date":"2026-09-10","status":"drafted"}]}
ACTIONNode 6
Action - posts the retraining list to QA for sign-off
Post the assignment list to the QA review queue or notification channel.
Output: A retraining list waiting for QA sign-off.
MVP vs Advanced — Where To Start
MVP — START HERE
  • Start with one document type: approved procedure changes only.
  • Read the training matrix from a single controlled spreadsheet.
  • Match on role, not yet on the individual person.
  • Output a plain list to the QA lead, with no LMS write yet.
  • Have the QA lead confirm the affected roles by hand for the first month.
  • Log every run so you can compare the agent's list to what QA actually assigned.
ADVANCED — ADD LATER
  • Add corrective actions and deviations as additional triggers.
  • Write drafted assignments straight into the LMS queue for one-click release.
  • Resolve roles to named people from the HR system automatically.
  • Add due-date logic based on change risk and effective date.
  • Track completion and nudge the QA lead on overdue retraining.
  • =+ Feed sign-off decisions back to tune which changes trigger retraining.
